The State of Sales right now….

THE HOOK

41% of enterprise B2B teams now run an AI SDR in production, up from 12% a year ago. The vendors say it is going brilliantly. The data tells a more interesting story.

The AI SDR Reality Check

THE DATA · A 4-MINUTE READ

THE STATE OF SALES LENS

We pulled the 2026 benchmarks from Bridge Group, Apollo, ZoomInfo and Forrester, and pressure-tested them against what the operators actually running these deployments tell us. Some of it will please the AI evangelists. Some of it will please the sceptics. Most of it should just make you sharper about how you deploy the thing.

01 · Volume up 6.4x. Reply rates down 38%.

Per-rep monthly outbound volume jumped from roughly 1,150 touches to 7,400 with AI augmentation, per Apollo and ZoomInfo benchmarks. Raw reply rates fell from 4.7% to 2.9% over the same period. AI scaled the sending far faster than it scaled the relevance, and everyone's inbox pays the price.

The volume ceiling is real, and it is findable. Positive reply rate, not raw sends, is the number to watch weekly: when it starts sliding as sends climb, you have found the point where list quality runs out and the AI starts spending your domain reputation instead of building your pipeline.

THE NUMBER 6.4x the volume for a 38% drop in reply rate.

THE MOVE

Cap AI-sequence volume at the point where positive reply rate holds, then hold it there.

02 · The cost saving is real, just smaller than the pitch

Cost per qualified opportunity fell from $487 in human-only pods to $224 in hybrid AI-plus-human pods, per Bridge Group. That is a 54% saving. Meaningful, and a long way short of the "90% cheaper, fire your SDRs" pitch decks. And 47% of AI SDR deployments stall inside the first 90 days, because a mature sequence takes months of copy iteration and ICP refinement to build.

The 90-day stall follows a predictable arc: weeks one to three look brilliant because the tool burns through the warmest slice of the list, then results fall off a cliff and the champion who bought it goes quiet. Budgeting for that dip in advance, with weekly copy and ICP reviews already booked, is what separates the deployments that survive from the 47% that do not.

THE NUMBER 54% lower cost per opportunity in hybrid pods.

DO THIS THIS WEEK

Budget any AI SDR pilot as a 90-day build with weekly copy reviews. The Monday miracle lives only in the sales deck.

03 · The meetings convert worse

AE win rates on AI-sourced opportunities run 9 to 12 percentage points below human-sourced ones at the average B2B SaaS company. The prospect arrived through a volume sequence rather than a narrative-led conversation, and it shows up on the close. Meanwhile 43% of failed deployments cite embarrassing AI replies to prospect questions as a top reason for pulling the plug.

The 30-minute routing rule matters because the moment of highest intent is also the moment the AI is most likely to embarrass you. A prospect asking about pricing or security has moved from suspecting to evaluating, and a confidently wrong answer right there costs more than the entire tool saves.

THE NUMBER a 9 to 12 point win-rate penalty on AI-sourced deals.

STEAL THIS

Route any reply mentioning pricing, security or competitors to a human within 30 minutes. The teams keeping their deployments alive all run this rule.

The verdict

Pick AI SDRs for below-VP outreach and round-the-clock inbound response. Pick hybrid pods for VP-level conversations. Keep named humans on SVP and above. That is where the RevOps leaders we speak to have landed after a year of experiments. The teams winning with AI used it to free up human judgement for the conversations that need it.

AI is brilliant infrastructure and a terrible closer. Deploy it accordingly.

THE ONE THING

Run AI below VP level and keep humans anywhere money or trust gets discussed.
