01 · Signals decide everything. But they work at two levels
ICP fit used to be the filter: right industry, right size, done. Priyanka's team layers signals on top: job changes, new hires in key personas, closed-lost history, hiring patterns, insights pulled from 10-K reports, what someone's LinkedIn bio says they care about.
The framework she kept returning to splits signals in two:
Sourcing signals decide which accounts enter your book. Hiring marketing leaders? They probably need marketing software.
Engagement signals decide what you actually say. And you don't always say the signal out loud: fifteen website visits becomes "a lot of buyers are evaluating vendors through ChatGPT now, so I looked you up," never "I saw you on our pricing page."
There's research at the account level, how you build your list. And there's research at the prospect level, how you engage this person to get them to take a meeting.

02 · The uncomfortable maths of AI email writing
Priyanka ran the experiments most leaders only theorise about, and the result stings: AI-written emails barely moved her team's reply rate. The gain shows up somewhere else entirely.
Where I've seen it play the biggest factor is when I apply that time saved back into sourcing. Save two hours on writing, source more accounts, more people per account. That generates two to three more meetings per week than if you just applied it to email.
Her wider critique is that teams share prompts endlessly and quantify nothing. "We invest a lot of money in AI, but we don't quantify the return. Sometimes you save money on a person and just spend it on the tool."

Measure your AI investment on one number: meetings per rep per week. If a use case doesn't move it, the use case is a hobby.
03 · Teach the framework before the prompt
The strongest section of our conversation was about enablement, and it starts before any AI is allowed in the building.
You should always teach your email framework before you adopt AI, because if you don't know what good looks like, you won't know how to assess whether the output is a good email or not.
Her system, step by step:
Define good. She mined her own sequences for the emails converting at 10 to 12% and built her agents against those examples, including emails tied to closed deals, never just booked meetings.
Shared agents over prompt cowboys. One agent, loaded with the framework and knowledge base, so output quality is consistent across the team.
Ramp tests editing, never prompting. Month one: write emails manually. Month two or three: here's the AI draft, show me what's wrong with it.
Without context, AI will just fail, or it won't work as expected.

Coaching stays. But Priyanka's picture of the 2026 sales leader looks a lot like the go-to-market engineer role now spreading across the industry: someone who builds the brain their team operates inside, ranks the plays, prioritises the signals, and stays unnervingly close to the floor.
And where does she think it all lands over the next twelve months? Back with the humans.
Voice notes are converting. Calling is one of our most converting channels right now. Everyone pivoted really hard toward automated email at scale, and we're going to take a few steps back, because we're not seeing it convert up market. The most cost-effective place for a human is in the activity: converting those calls into meetings.
Even at HubSpot, the automation has a leash: upmarket sequences get a human pass before anything sends.
